Hakuhana club case studies 2000 – 2026

Proven in Practice

About Petrina Rose Baldwin

Petrina Rose Baldwin founded Hakuhana on a straightforward conviction: organisations perform better when their people are properly supported. Her career has taken her across councils, charities, government bodies, schools, construction, maintenance, retail, and IT — a breadth of sectors that has given her an unusually complete view of where businesses stall, and why.

A Consultant’s Grounding in Operational Reality

Before founding Hakuhana, Petrina built years of experience in business consulting and workforce solutions, working directly with organisations to diagnose structural and staffing problems rather than simply advising on them from a distance. That hands-on grounding shapes how she works today: she looks for the operational root of a problem — not just its symptoms — and builds solutions around the realities of how a business actually runs, not how it appears on paper.

Why Hakuhana Exists

Petrina established Hakuhana to change how companies employ and support their staff, working from a simple premise: better employment leads to better business outcomes. Under her leadership, Hakuhana has grown into an organisation built around three commitments — stability, fairness, and innovation in how staffing is delivered.

How She Works With Businesses

Petrina’s approach is deliberately hands-on. Her cross-sector background means she rarely encounters a business problem she hasn’t seen a version of before, and she brings that pattern recognition directly into her client relationships. Every partnership Hakuhana enters into is built on the same foundation: integrity in how the relationship is run, a clear-eyed view of the opportunity in front of the business, and a commitment to outcomes that are shared — not delivered from one side to the other.

It is this balance of strategic insight and operational fluency that underpins Hakuhana’s work today: identifying precisely what has gone wrong inside a business, and building a practical, sustainable path back to strength.

Case Studies

The following case studies reflect real engagements led by Petrina across a wide range of industries — from property and retail to manufacturing, public sector, and beyond. Each one follows the same pattern: a business or individual facing a specific obstacle, a clear diagnosis of the underlying issue, and a practical, tailored solution.

Property Development & Sales — Building a Blueprint for Speed

Property Development & Maintenance | Engagement began: 2000

The Brief

In 2000, Petrina was approached by a former colleague to help design a property maintenance and development company from the ground up. It was a relationship built on trust from prior work together, and the brief was ambitious: create a model that could take on property of any scale and move it from acquisition to sale efficiently and profitably.

The Diagnosis

Drawing on experience in the sector dating back to 1983, Petrina recognised that the biggest risk to a property development business isn’t sourcing deals — it’s the time and cost that leaks out of the process between purchase and resale. Without a repeatable system, every project reinvents the wheel: renovation decisions are made ad hoc, timelines slip, and margins erode.

The Approach

Petrina built a structured blueprint covering the full lifecycle of a property deal — how to buy, how to renovate, and how to sell quickly — designed to scale across property types and sizes rather than being reworked for each new acquisition.

The Results

Property Purchase Price Sale Price Profit
Cottage £43,000 £90,000 £47,000 (+109%)
5-bed house £95,000 £160,000 £65,000 (+68%)
3-bed house £110,000 £189,000 £79,000 (+72%)
3-bed house £110,000 £275,000 £165,000 (+150%)

Across these four properties, the blueprint turned a combined £358,000 investment into £714,000 in sales — practically doubling the money on each cycle.

Fashion Resale | Engagement began: 2001

The Brief

In 2001, Petrina was brought in by a client to design a dress agency business from scratch. The client planned to run the operation from home, giving Petrina a clear constraint to design around: build a profitable retail model without the overheads of a shop.

The Approach

Petrina designed a simple, repeatable buy-sort-clean-sell model. Stock was sourced from bulk auctions — including airport lost-property and bankrupt-stock auctions — giving access to inventory well below retail value. From there, the process was straightforward: sort the stock, clean and prepare each item, then sell. Rather than relying on a fixed shop, the client sold through events, taking the business directly to customers.

RESULTS

The model proved consistently profitable, with items selling at a 30–250% profit margin depending on the piece. Working from home and selling through events, the client built a successful business on a lean, low-overhead structure.

Home Tech Setup & Support | Engagement began: 2002

The Brief

In 2002, a client working for a large retail store found themselves increasingly asked by customers to visit their homes outside working hours to set up newly-bought technology. What started as informal favours was clearly a business in its own right — the challenge was turning it into one that could scale.

The Diagnosis

Petrina identified that the opportunity wasn’t just repeat demand — it was a gap in the retail experience itself. Customers were happy to buy tech in-store but needed help getting it working at home, and no one was formally meeting that need.

The Approach

Petrina designed a business model built to scale quickly around that gap. Customers sourced the best deals and paid for their technology in-store as normal. The client then attended the customer’s home by pre-booked appointment, through a structured booking system, to set up their equipment — PCs, printers, and scanners — priced at £49 per PC setup.

RESULTS

By formalising a booking system and a clear price point around what had been ad hoc, out-of-hours favours, the business gave the client a structured, scalable service model — turning informal demand into a proper, repeatable appointment-based business.

Business Consulting / Franchise-Style Startups | Engagement began: 2003

The Brief

In 2003, Petrina designed a concept aimed at lowering the barrier to entry for people wanting to start their own business: a ready-made “business in a box” that clients could buy and launch with minimal setup.

The Approach

Petrina built out a range of turnkey business models covering different formats — from pool parties and events businesses to consulting practices and product- or service-based ventures. Each package gave the client a complete, pre-designed business concept ready to run, rather than requiring them to build a model from scratch.

RESULTS

Priced at £125 per box, the concept sold around 9 boxes per week — equating to roughly £1,125 in weekly revenue and over £58,000 a year from the box sales alone, without factoring in the ongoing businesses those boxes launched.

Marine Sales | Engagement began: 2003

The Brief

Petrina was approached by an insurance manager who was leaving city work and looking for a new direction. The brief was to design a marine sales business that could operate across marinas in Kent.

The Approach

Petrina built a blueprint for selling boats through Kent’s marinas, centred on a website that let the client run the whole sales process in one place: taking enquiries, pricing boats, negotiating deals, and advertising stock.

RESULTS

Of around 23 boats listed through the business, roughly 17 sold, ranging in price from £3,000 to £22,000. The blueprint gave the client a complete, self-contained process for a new industry — one he could run entirely through the website he’d been set up with.

Automotive Diagnostics | Engagement began: 2003

The Brief

In 2003, Petrina designed a business for a semi-retired mechanic looking to put his skills to use in a lower-overhead, flexible way. The concept: a mobile plug-in diagnostic service for motorists whose dashboard warning lights had come on, helping them identify the fault and pointing them to a garage that could fix it.

The Diagnosis

Petrina identified a clear gap in the market: garages were charging around £80 for a 15-minute diagnostic plug-in — a price that put off motorists who just wanted to know what was wrong before committing to a repair.

The Approach

Petrina designed the business to undercut that price significantly while staying profitable, charging £15–£35 depending on the time and scope of the job. The mechanic diagnosed the fault on the spot and recommended a garage for the repair, rather than carrying out repairs himself.

RESULTS

The service proved very popular, with the mechanic completing around 19 jobs per week, operating 7 days a week.

Property Maintenance | Engagement began: 2004

The Brief

In 2004, Petrina designed a new multi-trade maintenance business from scratch, built to serve both private and public sector customers.

The Approach

Rather than positioning the business as a generalist maintenance provider, Petrina built it around specialist services that set it apart: mould treatments and fire-retardant paint application, alongside bathroom and kitchen refits. This gave the business a distinct offering for both private homeowners and public sector contracts.

RESULTS

The business secured several public sector contracts, servicing around 300 houses per month across London and Kent.

Specialist Cleaning Services | Engagement began: 2006

The Brief

In 2006, Petrina designed a specialist cleaning business built to operate across Kent and London, with additional coverage into Essex.

The Approach

Petrina positioned the business around specialist, higher-value work rather than routine cleaning — deep cleans and property clearances — operating on a fully licensed basis, which allowed it to take on jobs that unlicensed competitors couldn’t handle.

RESULTS

The business grew to 15 staff, handling around 50 houses per week across multiple contracts.

Domestic & Household Services | Engagement began: 2008

The Brief

In 2008, Petrina designed a household services business offering gardeners, chefs, housekeepers, and handymen/handywomen — built around a pay-as-you-go model rather than fixed contracts, giving customers flexibility without a long-term commitment.

The Approach

Petrina structured the business around on-demand access to skilled household staff, allowing clients to book the services they needed, when they needed them, without the overhead of employing staff directly themselves.

RESULTS

The business grew to serve 1,032 clients across London and the South East.

Cleaning Services (Student Housing) | Engagement began: 2009

The Brief

In 2009, Petrina designed a cleaning business targeted at a specific, recurring problem: students in shared housing losing part of their deposit over end-of-tenancy cleaning disputes.

The Approach

Petrina built the business around a micro-scale, pre-bookable cleaning service, allowing students to book a clean ahead of moving out — giving them a straightforward way to meet their landlord’s cleaning standard and protect their deposit.

RESULTS

The service reached 20,000 students, with 23% converting into paid bookings — around 4,600 cleans booked ahead of move-out.

Agriculture / Garden Products | Engagement began: 2011

The Brief

A semi-retired client in Wales had been making usable compost in bulk as a hobby. As demand grew organically, Petrina was brought in to help turn it into a proper business.

The Approach

Petrina designed the bagging for the compost, along with the marketing and sales approach — giving the client a packaged, market-ready product rather than an informal, word-of-mouth hobby operation.

RESULTS

Operating on a semi-retired basis, the client sold around 15 bags per week.

Digital Services / Booking Platform | Engagement began: 2016

The Brief

In 2016, Petrina designed a web-based booking platform bringing together a wide range of support services in one place, making it easier for people to find and book the help they needed across multiple areas of life.

The Approach

Petrina designed the booking system underpinning the app, structured around a broad set of service categories: Health, Mental Health, Coaching, Wealth, Pets, Financial, Legal, Bereavement, Transport, and Travel.

RESULTS

Operating as a small company, the platform served 30+ people per week.

B2B Consultancy | Engagement began: 2015

The Brief

In 2015, a client was made redundant and lost everything in a single day. With no business, no clients, and no existing structure to build on, Petrina was brought in to help rebuild from zero.

The Diagnosis

Rather than starting the client on an unfamiliar path, Petrina identified the value already sitting in the client’s core skills — the expertise built up over their career — as the foundation for a new business.

The Approach

Petrina designed a full consultancy model around those core skills, covering both the service offering and the operational structure needed to deliver it — turning individual expertise into a sellable, repeatable B2B service.

RESULTS

The consultancy grew to a turnover of £60,000+ per year.

Property Building & Development | Engagement began: 2017

The Brief

In 2017, a client with a background in design and construction lost their investor and found themselves near bankruptcy, carrying £145,000 in debt.

The Diagnosis

Petrina recognised that the client’s setback was down to a funding and structural failure, not a lack of capability — their design and construction expertise remained a solid foundation to rebuild on.

The Approach

Petrina designed a new business model from scratch, giving the client a proper operational foundation to work from. With that foundation in place, the client secured a new investor and built the business up from there.

RESULTS

The business grew from near-bankruptcy into a 12-van franchise operating in property building and development.

Personal Assistant Services | Engagement began: 2015–2019

The Brief

Petrina met a server working in a pub chain who, despite raising a school-age child, was looking to do more with her career. Recognising her potential, Petrina designed her a full PA (Personal Assistant) business — branding and blueprint included — giving her a route into self-employment built around organisational and support skills.

The Approach

Petrina developed the brand identity and the operational blueprint for the business, giving the client everything she needed to launch a professional PA service from a standing start.

RESULTS

The business now has regular clients and provides the client with a good, sustainable salary.

Alcohol Retail | Engagement began: Before 2015

The Brief

Petrina met a bartender who, fed up with life as an employee, wanted to build a retail business of their own in the alcohol trade.

The Approach

Petrina designed the business on the spot — sketched out across 8 napkins — giving the client a founding blueprint to build a proper retail alcohol business from scratch.

RESULTS

The client now runs two stores.

Fitness / Gym | Engagement began: 2015–2019

The Brief

Petrina met a bar manager in Shropshire who was fed up with his life there and wanted to build a business of his own: opening a gym.

The Approach

Petrina designed the blueprint for the gym business, giving the client the foundation to move from employment into business ownership in an entirely new industry.

RESULTS

The client went on to open his own gym.

Business Directory / Wellness Events

The Brief

Petrina designed a business combining a business directory with wellness events, giving the owner a platform that brought local businesses and wellness offerings together.

The Approach

Petrina built the model and operational foundation for the directory and events business, giving the owner a structured launch point to grow from.

RESULTS

The owner went on to open a café and won an award for Best Business 2016.
